Vapi Alternatives 2026: Retell AI, Bland AI, Synthflow, ElevenLabs Agents and Vida Global
Compare Retell AI, Bland AI, Synthflow, ElevenLabs Agents and Vida Global by billing, telephony, integrations and the work a switch creates.
Published

Among Vapi alternatives, Retell AI is the first platform to pilot if you want to keep building custom phone agents while changing the platform that runs them. Vapi's $0.05-per-minute hosting fee is only one part of the bill, so a lower advertised rate is not enough reason to switch. Choose Bland AI for bundled AI billing, ElevenLabs Agents for a voice-led workflow, Synthflow for an enterprise rollout, and Vida Global when the job is buying a business workflow with optional managed service.
Vapi Alternatives at a Glance
Pricing and product documentation verified on November 3, 2026. These recommendations compare published capabilities and commercial terms. They are not results from hands-on calling tests.
Retell is the default first pilot for a developer leaving Vapi. The other choices win when the reason for leaving is more specific: simplifying the AI bill, centering the spoken experience, procuring an enterprise deployment, or handing more of the business workflow to a supplier.
The table is a shortlist by job, not a claim that every product replaces the same layer. CloudTalk belongs here only when you also want a business phone system. Vida belongs when the agency or business wants more of the workflow packaged around the agent.
For the wider market, including frameworks and direct voice-model options, use the best AI voice agent platforms comparison.
Decide What You Want to Stop Owning
Keep the engineering responsibility you need and move the part that is causing the problem. A switch made for carrier trouble can fail if you retain the same carrier route; a switch made for slow bookings can fail if the same calendar integration still blocks every response.
Vapi is a developer platform that coordinates a phone conversation across the selected speech, language-model and voice services. Its provider choices are useful when you want control over those components. They also leave you with configuration and accounting decisions that a more bundled service can reduce.
Pricing: Vapi lists $0.05/min for hosting, with models passed through at cost; phone transport and the selected success package must also be accounted for.
Do not assume an old Vapi package description represents your current account. Its live page now separates usage from success packages. For example, the No Success Package option lists 4 concurrent calls, while Core lists 10. Concurrency means calls happening at the same time, and it is a different constraint from total monthly minutes. Check your account before concluding that another platform gives you more usable capacity.
Build your own stack when the runtime is part of the product
A build-your-own stack means your application owns how audio, model responses, tools and phone connections work together. It can be the right direction if the limitation is architectural: you need a custom media path, a particular deployment environment, or behavior the hosted platforms cannot expose.
That choice creates an operating job. Someone must handle interrupted speech, disconnects, exhausted capacity, tool timeouts, deployments and incident diagnosis. For an agency selling appointment agents to local businesses, taking on that job merely to reduce an isolated usage fee is usually the wrong trade. For a product company whose differentiation depends on controlling the conversation runtime, it may be justified.
Vapi is already a hosted way to retain considerable component choice. Moving from it to a more self-managed application should buy a specific capability you cannot get otherwise, with an owner assigned to the additional work.
Pick a managed developer platform when you still own the application
Retell, Bland and ElevenAgents are the main candidates when you want hosted calling and agent tools while retaining responsibility for business logic. You still decide what the agent may do, connect the backend, test the call, and investigate failures.
For an agency, the payoff is reusing the same business services across clients. Keep booking, lead qualification and account lookup in a backend you control; make the agent platform invoke those services. Then moving platforms requires adapting requests and responses instead of rebuilding the business operation.
Pick a visual builder when operations needs to maintain the workflow
A visual or no-code builder is useful when a non-developer must change the conversation, routing or knowledge. It describes the editing experience, not the commercial model or a promise that integrations need no engineering.
Synthflow provides a visual Flow Designer inside an enterprise purchasing model. Vida packages business agents and separately scoped managed help. Neither should be selected on the assumption that a small self-serve subscription will include every integration and ongoing maintenance task.
The decision rule: own the runtime when it creates differentiation; use a managed developer platform when you want to own the application; buy a visual or managed workflow when the business needs to maintain the operation without owning its implementation.

Retell AI: Best First Pilot for a Vapi Developer
Retell AI is a hosted phone-agent platform and the first alternative to evaluate when you want custom business logic plus integrated testing and call operations. An agency moving a booking agent can keep its scheduling service, connect it through a custom function, and test Retell's handling of the surrounding conversation. The attraction is the combination of agent configuration, phone deployment and operating tools. Retell is the first migration pilot, not an automatic cost winner.
Best for: Developers and agencies moving a custom phone workflow without taking over the entire voice runtime
Standout: SIP telephony, custom HTTP functions, simulations, transcripts and call analytics in the same platform
Free trial: $10 in credits, with no commitment
Retell AI pricing
Pricing: Pay as you go is advertised at $0.07-$0.31/min; the configured bill contains voice infrastructure, the chosen LLM and TTS, applicable telephony and add-ons, with phone numbers and extra capacity charged separately.
LLM means the language model that decides what to say or do. TTS is text-to-speech, the voice that speaks its reply. Retell exposes those as separate components, so the bottom of the advertised range is not a promise about your selected model, voice and carrier. Treat the published range as a starting guide, not a ceiling for every possible configuration.
The billing meter is unusually important for reception and support. Retell tracks connected calls to the nearest second, charges during silence and hold time, and stops its AI-agent charge after a transfer while telephony continues. Failed connections are not billed; reaching voicemail creates billable time while the agent is active. These rules determine whether a short intake flow and a long troubleshooting call have comparable economics.
Retell vs Vapi
Retell is worth moving toward when you want its agent-building and operating tools enough to justify adapting your existing workflow. Staying on Vapi makes sense when your chosen providers and current operating setup already do the job. The useful comparison is your configured workflow on each platform, not a general claim that one brand is faster or cheaper.
Retell includes 20 concurrent calls on pay as you go. That can make a difference to a receptionist receiving concentrated bursts, but the allowance is not proof that the whole application will handle the same peak. Your calendar endpoint, carrier and database must also keep up. A generous call limit cannot compensate for an integration that serializes every booking.
Telephony and integrations
Retell's custom telephony guide supports bringing your existing numbers through SIP, the protocol used to establish phone calls over an internet connection. It recommends elastic SIP trunking and also documents dialing a SIP address for other configurations. Retell-managed numbers are limited to the US and Canada; other markets require the appropriate external phone provider.
Keeping a carrier is useful when number ownership, destination coverage or negotiated rates already work. Configure inbound and outbound separately: inbound routing sends calls into Retell, while the outbound destination comes from your carrier. A successful inbound call does not prove the reverse direction works.
Custom functions can invoke HTTP endpoints, map returned values into the conversation, and either wait for completion or run in the background. An HTTP endpoint is simply a web address your software calls to perform an action. That is enough to preserve your booking service, but you must translate its request shape and result handling correctly.
For a booking, wait for the confirmed result before announcing success. For a nonessential analytics event, background execution may be appropriate. Retell's optional function retries also deserve attention: a repeated request must not create another appointment. Put duplicate protection in your business service rather than assuming the caller will never repeat themselves.
- Existing carrier numbers can connect through documented SIP paths.
- Custom functions let you keep business logic outside the agent platform.
- Simulations, transcripts and call analytics support ongoing review.
- Included concurrent capacity can suit a bursty small deployment.
- The headline range does not settle the final configured bill.
- Silence and hold time remain billable while the agent listens.
- Retell-managed number availability does not cover every country.
- A browser call cannot validate the full phone-transfer path.
A useful first Retell pilot
Use the documented quickstart to build a narrow version of the existing workflow, then test the phone behavior separately.
Create the smallest complete agent
Open Agents, select Create an agent, and start with Single prompt or a suitable template. Use Conversational flow when explicit steps need tighter control. Carry over the task, approved answers and escalation policy before trying to optimize the wording.
Connect the existing business action
Add the custom function for your booking or lookup service. Map its inputs and returned result. Deliberately test an unavailable appointment, an invalid record and a service error before the successful case.
Use the browser test for the conversation
Run Test to check the prompt and tool behavior. Retell's quickstart explicitly shows that call transfer is not supported in Webcall, so this stage does not establish that human handoff works.
Finish on a separate phone route
Assign the agent to a test number or imported SIP number. Call it from a normal phone, exercise inbound and outbound if needed, and transfer to the actual destination. Keep the main business number on its existing route until this succeeds.
Bland AI: Best for Bundled AI Billing
Bland AI is a phone-agent platform to shortlist when you want the language model, transcription and generated voice billed together. For an agency maintaining reminder or qualification agents, that removes some of the reconciliation between AI suppliers. It also provides tools for connecting the conversation to business systems. Choose Bland for the billing bundle and the workflow it supports, then check the carrier and plan restrictions separately.
Best for: Teams that prefer a bundled AI rate while retaining their own backend integrations
Standout: Language model, speech-to-text and text-to-speech included in the AI minute
Pricing: Start is $0.14/min with no platform fee; LLM, STT and TTS are included, telephony is separate, and transfer time is $0.05/min unless you bring your own telephony.
Free trial: 2 credits and an inbound number, with no card required; the maker calls them credits, not minutes
The bundle matters when model-token usage makes forecasting awkward. You can budget the AI part from call duration without estimating every reply's token count. It does not make the entire phone operation a single fixed cost. Carrier charges, transfers where applicable, the chosen plan and operational work still belong in the comparison.
For example, a reminder agent may have simple conversations but many calls in a short dispatch window. Start's 10 simultaneous calls and 100 calls per day can become the deciding limits before the monthly AI spend does. Higher self-serve capacity brings a platform fee. Check both traffic shape and the capabilities the workflow requires before choosing the entry plan.
Telephony and integrations
Bland's current pricing page allows an existing Twilio account, SIP trunks from a phone or contact-center provider, or its built-in Twilio connection at pass-through cost. Bring-your-own-telephony customers do not pay Bland's transfer fees; the carrier's bill remains theirs.
That makes carrier continuity possible, but it does not make every transfer style available on the entry plan. The pricing comparison places warm transfers in Enterprise. A warm transfer introduces or briefs the human before completing the handoff. If that behavior is essential to the client experience, make it part of the plan discussion rather than treating any transfer feature as equivalent.
Bland's current tool documentation distinguishes webhook tools, custom-code tools and integrations with connected services. A webhook tool calls your HTTP service; a custom-code tool can combine or transform operations; an integration tool acts through a linked account such as a CRM. This gives an agency several ways to keep existing business logic.
There is a concrete migration catch: the documented webhook tool accepts GET and POST. The same guide says other methods can appear in the editor and test successfully yet fail when saved. If your Vapi tool directly updates a customer using PATCH, plan an adapter or validate another supported tool route before treating the migration as a prompt copy.
Waiting behavior matters just as much. Bland says selecting returned output fields makes the tool wait for a response; selecting none lets it fire and move on. A logging action can finish later. A caller asking whether a booking succeeded needs a confirmed response. Preserve that distinction when rebuilding tools, or an agent can sound successful while the business action is still unresolved.
The catch
A bundled AI price is a budgeting advantage, not evidence of better call outcomes. For a support flow, evaluate the complete exchange: caller interruption, account lookup, failed action, recovery and handoff. If the platform is cheaper for a minute but takes longer to reach a correct outcome, the apparent saving may disappear.
Bland's documentation also now distinguishes its current Agent tools from older Pathways concepts. Start a migration from the current agent interface and docs. Reproducing a legacy tutorial can create avoidable confusion about where tools live and how they execute.
- The AI minute includes the major speech and language components.
- Existing Twilio accounts and SIP carriers are supported.
- Webhook, custom-code and connected-service tools offer integration choices.
- Bring-your-own telephony removes Bland's transfer fee.
- Carrier charges remain outside the AI bundle.
- Daily and concurrent limits can force a plan change.
- Warm-transfer requirements can change which plan fits.
- Existing HTTP tools may need adaptation, including their method and waiting behavior.
ElevenLabs Agents: Best When Voice Is Central
ElevenLabs Agents, branded ElevenAgents, is the platform to evaluate when the spoken experience is a central product decision and you want agent workflows around it. A business with a carefully chosen customer-facing voice can assess speech, knowledge and actions within the same agent platform. This is a larger change than selecting an ElevenLabs voice inside Vapi. Choose the agent platform only when its conversation and operating model fit, not simply because you already use its TTS.
Best for: Voice-led customer experiences that still need tools, knowledge and phone-system integration
Standout: Voice configuration and agent workflows with third-party or custom language models
Pricing: Starter is $1 for the first month, then $6/month for 75 call minutes; standard additional minutes are $0.08/min, including STT, TTS and knowledge features; LLM usage and your external carrier's charges are separate.
Free trial: Free plan with 15 call minutes
Use the Agents pricing page for this decision. A text-to-speech API rate measures generated speech, while an agent call includes a connected conversation and the surrounding platform. They are different products and should not be compared as interchangeable minutes.
ElevenLabs' current pricing FAQ says it adds no extra telephony fee. That means no additional ElevenLabs charge for using a phone channel. If you connect Twilio or a SIP carrier, that provider bills you directly. The language model remains another metered item, so the included call allowance is not an allowance for every external cost.
Capacity can also change the economics. Starter includes 6 concurrent calls. Burst capacity, when enabled, bills excess calls at double the standard rate. An agency should therefore inspect peak calling patterns and account separation before treating a subscription allowance as its production budget.
Telephony and integrations
The platform overview describes configurable knowledge, prompts, workflows, tools and external-model support. It lists Twilio and ways to connect business systems through APIs, webhooks and MCP. MCP is a standard interface through which an agent can use external tools; it does not remove the need to define the permissions and exact action.
Its SIP guide supports inbound and outbound calling through an existing phone system. This makes ElevenAgents a candidate when the company wants to retain its phone infrastructure. Confirm the actual carrier path and required features instead of assuming the native Twilio option is the only route.
The same guide labels UDP signaling experimental and directs production use toward TCP or TLS. These are connection transports, and the practical point is to use a supported production configuration rather than copy a test setting. Requirements for static IP addresses also deserve a plan check because the guide places that capability in Enterprise.
A useful pilot is an account-support call that needs a lookup and a correction. Listen to names, pauses and interruptions, then verify that the lookup was accurate and that the correction reached the backend. A good-sounding apology does not establish that the data changed, and a clean transcript does not prove the caller heard the right confirmation.
The catch
Moving the voice supplier and the agent platform into the same product family can reduce the number of configuration surfaces, but the carrier and business application are still separate responsibilities. Keep a clear record of which service failed when a call does not complete.
The billing help page measures voice calls by connection duration and describes a discount for sufficiently long silence. That treatment belongs to the ElevenLabs meter. It should not be assumed to change the carrier's bill or the cost of a backend action performed while the caller waits.
- The offering includes agent workflows, not only generated speech.
- Third-party and custom language-model paths remain available.
- SIP supports existing phone infrastructure in both call directions.
- A small free allowance supports an initial configuration check.
- Included call minutes exclude separately metered model and carrier usage.
- Concurrent-call limits and burst billing need explicit capacity planning.
- Enterprise network requirements can change the plan you need.
- Voice quality alone does not validate tools, transfers or task completion.
Synthflow: Best for a Scoped Enterprise Rollout
Synthflow is a visual voice-agent platform that currently fits an enterprise procurement process. It is relevant when a business wants call design, phone integration, security requirements and launch support scoped together. An agency delivering a substantial contact-center project may value that arrangement. Synthflow is a visual-builder choice, but it is no longer the default low-commitment experiment for a small agency.
Best for: Mid-market and enterprise deployments with a defined phone system, integration scope and buying process
Standout: Visual workflow design with enterprise telephony and deployment requirements scoped into the agreement
Free trial: No free plan or trial on the current pricing page
Synthflow pricing
Pricing: Custom annual enterprise agreement; the maker publishes no starting dollar amount or per-minute rate, and scopes volume, telephony, integrations, security and launch support into the contract.
That means there is no public minute to normalize against Retell or Bland. Ask what usage is included, how excess usage is handled, what peak capacity is reserved, and which external services remain separately payable. Those are contract questions, not blanks to fill with an older public rate.
The pricing page says new deployments start on Enterprise. Its billing documentation also warns that existing workspaces can have legacy or account-specific terms. A current customer's invoice is not necessarily an offer a new customer can buy.
Telephony and integrations
Synthflow's visual Flow Designer lets teams define steps and connect APIs. The current offering supports native telephony, SIP trunking or approved enterprise telephony, with CRM, calendar, contact-center and other integrations scoped to the deployment. Its site names systems including HubSpot, Salesforce, Zoom and Five9.
For a business with several service teams, that is a useful purchasing shape. The requirement may be to route different call types into existing queues, check a customer record and hand off an exception with context. A visual flow can make those branches reviewable by operations, while implementation work connects the underlying systems.
The limit is that a connector name is not a promise about your particular action. Establish whether the integration reads the record you need, writes the required fields, handles authentication and returns a failure the flow can recognize. Make that proof part of the scoped acceptance criteria.
The same care applies to implementation support. Synthflow's pricing page describes forward-deployed engineers building and launching agents where the agreement includes launch support. Do not assume every quoted deployment includes unlimited implementation or continuing changes.
The agency catch: client billing moved outside the product
Synthflow's reselling migration guide says in-product reselling was removed on September 15, 2026. The removed functions include custom customer pricing plans, connected Stripe billing and automatic minute top-ups driven by those plans. Subaccounts, branding and permissions remain, but the billing responsibility changed.
For an agency, a branded client workspace and a client billing system are different features. You must be able to attribute usage, collect payment and apply limits even when the agent platform keeps running. If your business model depends on automatically reselling minutes, confirm the replacement billing process before moving clients.
This does not make Synthflow unsuitable for agencies. It makes the right customer an agency with an enterprise deployment to deliver and a deliberate billing operation, rather than someone expecting the builder to provide a turnkey resale business.
- Visual workflow design supports review by operations as well as developers.
- Existing enterprise phone systems can be included in the deployment scope.
- Integration, security, support and launch requirements can be negotiated together.
- Subaccount and branding functions remain relevant to agency deployments.
- New customers face an annual enterprise purchasing decision.
- No public starting rate supports a quick numerical comparison.
- Launch support must be specified in the agreement.
- Agencies need their own client-billing process after the reseller-feature removal.
Vida Global: Best for a Business Workflow With Managed Help
Vida Global's Vida is a business-agent platform worth considering when the desired result extends beyond replacing the voice runtime. A home-services company might want missed calls answered, appointments arranged, records updated and exceptions handed to staff. An agency may want to deliver that package with optional supplier-managed setup. Vida fits a change in operating model more naturally than a developer's attempt to shave a usage fee.
Best for: Businesses or agencies buying a configured customer workflow with optional managed service
Standout: Calls and business actions organized around agent roles, with configurable handoffs and integration support
Pricing: Starter is $250/month for 1 agent, plus $0.15/min voice usage billed in 60-second increments; AI tokens, phone numbers and selected add-ons are separate, and Starter includes no usage allowance.
Free trial: No public free trial stated on the reviewed pricing and FAQ pages; a demo is available
Vida's monthly access fee and usage meter answer different questions. The subscription gives access to the configured agent and platform features. Voice time, model tokens and optional services determine additional spend. A business comparing it with Vapi should be deciding whether the surrounding workflow and support are worth that commercial structure.
The billing increment also matters. A short connected call can consume a full billing increment rather than being charged only for its exact seconds. If the workload contains many brief calls, use the expected distribution of call lengths when evaluating the quote. Do not apply the same raw-minute total to differently rounded meters and call the result a normalized comparison.
Telephony and integrations
Vida's current FAQ describes using a Vida number or supported forwarding and routing from an existing business number. Forwarding can make an after-hours or overflow pilot practical because the number remains part of the existing phone setup. The FAQ explicitly warns that forwarding voice calls does not automatically forward text messages.
That is an important boundary for an agency selling a combined call-and-text experience. A successful forwarded call does not establish ownership of the customer's messaging workflow. Confirm how inbound messages arrive, which number outbound messages use, and who maintains that setup.
Vida describes APIs, webhooks, configured browser workflows and connected business systems. CRM updates and appointment actions depend on the integration and permissions provided. For a local-service workflow, ask for a demonstration using the actual scheduling system and the exact status field that staff rely on, rather than a generic agent conversation.
The catch
Managed help is optional and separately scoped. The pricing page lists managed-agent and outbound capabilities as quoted add-ons, and says selected agent or add-on setup work may create additional fees. Buying the base plan should not be interpreted as purchasing an unlimited implementation service.
Specify the division of responsibility: who builds the first workflow, who updates it when business rules change, who reviews failed calls, and who fixes the CRM connection. If your agency keeps all those jobs anyway, compare Vida's added platform value with the developer alternatives before moving.
Vida is therefore a conditional recommendation. Put it on the shortlist when the client wants a business outcome and a supplier relationship around the agent. Keep Retell, Bland or ElevenAgents ahead when the requirement is an independently controlled application with a different hosted voice platform.
- Business roles and configured actions suit packaged customer workflows.
- Existing-number forwarding can support a limited pilot.
- APIs, webhooks and business-system integrations provide action paths.
- Managed setup and ongoing help can be separately scoped.
- A fixed subscription precedes voice and model usage.
- Minute rounding affects short-call workloads.
- Forwarded calls do not automatically bring the messaging workflow.
- Managed service and outbound requirements can add separate commitments.
When CloudTalk Belongs on the Shortlist
CloudTalk is a business phone platform with AI voice agents, and it belongs on this shortlist when the company also needs the human calling system. For a sales or support operation, the attraction is having AI calls, routing and human handling within the same phone product. For a developer who already has satisfactory telephony and wants only a substitute agent runtime, that is a different purchasing decision. Consider CloudTalk when consolidating the phone operation is part of the project.
Best for: Sales and support teams bringing AI and human calls into a shared phone operation
Standout: Business phone routing, human handoff and CRM connections around the AI agent
Pricing: AI Voice Agents start at $99/month for 200 minutes as an add-on; the phone subscription is separate, starting at $25/user/month billed annually or $34 billed monthly, and the entry AI bundle does not establish the price of every Specialist workflow.
Free trial: 14 days with 50 AI Voice Agent minutes
CloudTalk's product page describes native connections including HubSpot and Salesforce, shared visibility into AI and human calls, and handoff with context. Those capabilities can reduce integration work when they match the company's phone and CRM requirements.
Its Receptionist and Specialist offers still need to be distinguished. Routing an inbound inquiry is not the same scope as completing a complex outbound workflow. Confirm the included actions, call destinations, overages and required phone seats in the proposal. The public starting bundle does not provide a universal external-carrier and model-cost breakdown, so it should not be advertised as a fully normalized minute against Vapi.
For an agency, the useful demonstration is the entire handoff: the AI captures the reason for calling, the correct human receives the call, and the CRM gets the required record. If only the first part is needed, a developer platform may remain the cleaner fit.
- AI and human calls can be managed within the same phone product.
- Native CRM connections can fit an existing sales or support workflow.
- Routing and human handoff are central to the offering.
- AI bundles and phone seats are separate budget items.
- The entry Receptionist offer does not price every Specialist deployment.
- It is a broader platform decision than changing an agent API.
Compare the Whole Bill and the Useful Response
Choose the replacement using a representative workload and a completed business action. A headline minute measures only what the maker includes in that unit; a pleasant demo measures only the conversation you heard.
Start with the workload, then apply each meter
Export the data that describes your operation: connected call duration, brief calls, voicemail, hold time, transfers, destination countries, peak concurrency and the outcomes you care about. Keep failed attempts visible, even if a particular supplier does not bill them, because they still affect delivery.
Apply each maker's stated meter to that workload. Retell's second-based tracking, Vida's whole-minute increments, Bland's separate carrier treatment, ElevenAgents' model charges and Synthflow's negotiated allowances cannot be reduced to a single advertised number without losing information.
For an agency, separate client revenue from the platform invoice. A customer's successful call may trigger a calendar action, a notification and a CRM write across several services. Decide which costs are passed through, which are included in your service fee, and what happens if the customer's traffic spikes.
A useful comparison is:
Monthly operating cost = applicable subscriptions + metered AI usage + phone charges + paid options + the work needed to maintain the service.
Then divide by successfully completed outcomes, such as verified appointments, rather than by all attempted calls. This is an accounting method to apply to your own data, not a claim that any supplier achieves a particular completion rate.
Measure the response that helps the caller
Latency is the delay a caller experiences before the agent responds. But an immediate acknowledgment and a confirmed answer are different events. For a booking agent, measure both when speech starts and when the caller receives an available appointment returned by the calendar service.
Use the same task, caller conditions and backend for each pilot. Include interruptions, background noise, an ambiguous name, a slow tool response and a failed action. Keep any published vendor latency claim attached to its stated conditions; it is not a measurement of your phone route and application.
There is no comparable latency or accuracy leaderboard in this comparison because no such calling benchmark was performed. The recommendation is about documented product fit. Your workflow test should decide the performance question.
Treat reliability as a chain of responsibilities
A phone agent depends on the carrier, the conversation platform, model services and business tools. When a call fails, identify which link failed before deciding to migrate the entire system.
For example, if the agent hears the caller clearly but the scheduling service times out, changing the voice provider may leave the failure unchanged. If the carrier never connects the call, changing the prompt will not address it. Ask which logs are available, who can diagnose each boundary, and what the contracted support process covers.
A published uptime commitment is a contractual statement, not observed reliability for your application. Before signing, define the fallback when the agent cannot answer, the destination when a transfer fails, and the procedure when a business action returns an uncertain result. That is more useful than treating an advertised availability percentage as the whole operating plan.
Migrate the Workflow Before the Main Number
A safe migration proves business actions and phone routing on a limited path before the main number moves. Keep the current service available until the replacement can complete the same job and recover from the same failures.

Preserve the behavior, not just the prompt
Write down what the current agent knows before the call, what it learns during the conversation, what it is allowed to change, and what evidence counts as completion. These become the acceptance criteria for the replacement.
An appointment is complete when the scheduling system returns a confirmed booking, not when the model says that it booked. A transfer is complete when the destination answers and receives the required context, not when a transfer tool was invoked. A failed action should leave the caller with a useful next step and staff with enough information to follow up.
Map the integration contract carefully. Preserve authentication, required fields, response formats, timeout behavior and duplicate protection. An idempotent operation is one that can be repeated without performing the business action twice. That property matters when an agent retries, a caller repeats a request, or a connection drops after the backend already succeeded.
Keep the phone route reversible
Confirm who owns the number and which party controls routing changes. When the carrier setup permits it, start with a test number, an overflow route or a limited call type. Verify inbound and outbound separately, then validate human transfer on the actual phone network.
Call forwarding, importing a number into an agent platform and porting number ownership are different operations. Choose the smallest change needed for the pilot. A vendor's support for SIP does not establish that every feature of your current carrier configuration will transfer unchanged.
Keep the rollback procedure concrete: the exact routing setting to restore, the person allowed to change it, and the condition that triggers it. If the agent can make business changes, also decide how to reconcile a call interrupted during an action. Restoring the old route will not undo an appointment that was already created.
Give the agency a client-level operating record
For every client, record the selected model and voice, carrier route, tool endpoints, allowed actions, peak capacity, billing rules and escalation contact. Retain enough call and action evidence to distinguish an agent failure from a backend failure.
Choose the first migration for clarity rather than size. A narrow appointment lookup with an explicit human fallback is easier to assess than a broad assistant handling every customer request. After that workflow passes, expand scope deliberately instead of moving every client because the initial greeting sounded better.
On the next working day, pick the recurring failure or cost item you want to improve, choose the candidate whose documented design addresses it, and build that pilot. The switch earns its place when the complete workflow improves and its ongoing responsibilities are understood.
How These Were Picked
The recommendations prioritize phone deployment, integration control, billing clarity and the work left to the developer or agency. Each featured product has a defined use case, a current commercial model and a reason to choose something else.
The maker's live pricing page controls every quoted price. Product documentation supports the telephony and integration claims. These pages were opened and compared on November 3, 2026. No customer calls were placed, no paid accounts were exercised, and no performance scores were inferred from marketing claims.
The analysis separates platforms that can run a custom phone application from products that package more of the business operation. That is why Retell leads the developer pilot, why Synthflow's procurement terms matter as much as its visual builder, and why Vida and CloudTalk have conditional roles.
Frameworks and direct speech-model APIs are not ranked as interchangeable hosted replacements. They can be appropriate for a build-your-own decision, but comparing their component price with a complete phone platform would leave out the work needed to operate them.
The Ones to Avoid
Avoid the product that solves a different problem from the one making you leave Vapi:
- Synthflow for a cheap, self-serve agency experiment. Its current new-customer offer is an annual enterprise agreement. Choose it when the scoped deployment fits.
- Vida for a pure runtime-rate substitution. Its subscription and business-workflow model need to earn their place through the surrounding value and services.
- CloudTalk when the phone operation already works and only the agent layer needs to change. The broader phone product is useful when that broader scope is wanted.
- Bland Start when the required volume or transfer behavior exceeds the entry plan. Validate the appropriate plan before treating the bundled AI rate as the answer.
- ElevenAgents chosen only from a TTS sample. Prove the tools, carrier route and handoffs as well as the voice.
- Retell selected only from the bottom of its advertised range. Configure the same model, voice, carrier and options you intend to use.
Staying on Vapi is also a valid result. If the problem is a slow tool, a brittle prompt or an unsuitable carrier route, fix that component and compare again. Migration is worthwhile when it removes a demonstrated limitation or reduces the complete operating burden.
Frequently Asked Questions
Vapi vs Retell pricing
Compare the configured call, not the headline component. Vapi separates hosting and provider costs; Retell itemizes its voice infrastructure, model, voice, phone connection and options. Apply both to the same workload, including silence, transfers and peak capacity. Retell is not universally cheaper.
Retell AI vs Vapi vs ElevenLabs
Start with Retell for a migration pilot that keeps a custom phone application, Vapi when its existing provider control and setup meet your needs, and ElevenLabs Agents when voice configuration and its agent workflow are central. Confirm the business action and phone transfer before choosing on conversation quality.
Vapi vs Bland vs Retell
Vapi emphasizes configurable provider choices, Bland bundles the main AI components into its AI minute, and Retell exposes component pricing within a hosted phone-agent platform. Carrier charges, plan limits and tool behavior can change the choice. Bland's bundled rate does not include the external carrier bill.
Vapi pricing
Use the dedicated Vapi pricing breakdown to understand the cost layers, then confirm package names and allowances on Vapi's live pricing page. The final bill depends on the configured providers, phone transport, capacity and selected success package, so an older example should not be treated as a current quote.
