ChatGPT is the better default for most people; DeepSeek is the better specialist when low-cost text generation or self-hosting decides the purchase. That is the useful answer because these products no longer compete on one axis.

Pick ChatGPT if you are a founder, operator, researcher, or knowledge worker who wants one paid assistant to browse, analyze files, create images, use voice, run deeper research, and remember how you work. The $20 Plus plan is buying a finished work environment, not merely access to an OpenAI model.

Pick DeepSeek if you are a developer processing a large volume of text, a technical builder who wants open weights, or a cost-constrained user who mainly needs chat, search, coding, and document extraction. Its consumer app is free. Its current V4 API prices are low enough that a million-token workload can cost cents.

Pick ChatGPT Business for a team handling client, employee, or regulated data through a hosted service. OpenAI says it does not train on Business or API data by default. DeepSeek's hosted-service policy says personal data is processed and stored in China and may be used to improve its models, although users can opt out.

You are comparing three products, not two models

The biggest buying mistake is comparing a free chat app with an API token price and calling the result settled. DeepSeek and ChatGPT each sit across three layers: a consumer assistant, a managed work product, and a developer platform. The winner changes with the layer.

DeepSeek as a consumer assistant

DeepSeek is a free web and mobile assistant with chat history sync, web search, Deep-Think mode, file upload, and text extraction, according to its official app page. It is a strong substitute for paid chat when your work stays in text.

The current model family is V4. R1/V3 prices no longer describe the hosted API. DeepSeek's V4 release page names V4 Flash and V4 Pro, both with thinking and non-thinking modes and a 1M-token context window. The old deepseek-chat and deepseek-reasoner names were scheduled to retire on 24 July 2026, so new integrations should use the V4 model IDs.

DeepSeek's consumer advantage is access, not a surrounding productivity suite. It does not charge a seat fee, but the current hosted product documentation does not show a native image-generation endpoint. If your output is text, that omission may not matter. If your work ends in images, voice sessions, custom assistants, or connected business apps, it is the central limitation.

ChatGPT as a work environment

ChatGPT is a managed assistant whose paid value sits above the model: voice, image generation, file analysis, Deep Research, custom GPTs, memory, and multiple reasoning levels. OpenAI's Plus page prices that bundle at $20 per month, while its Memory FAQ explains how conversation details can carry into future context.

GPT-5.5 Instant remains the everyday default. GPT-5.6 Sol powers Medium and High reasoning on Plus, with higher reasoning options on Pro and Business, according to OpenAI's current ChatGPT model guide. The product chooses or exposes different models depending on the plan and task. Buying ChatGPT is therefore not the same as buying one GPT API model.

The developer APIs

The APIs are metered infrastructure. A ChatGPT Plus subscription does not include OpenAI API usage, and free DeepSeek chat does not include free production API volume. This distinction matters for every cost comparison.

DeepSeek documents OpenAI-format and Anthropic-format base URLs, JSON output, tool calls, and V4 Flash/Pro token pricing. OpenAI exposes GPT-5.6 Sol, Terra, and Luna with hosted web search, file search, and computer-use tools. Basic chat-completion code can move between them with a modest adapter. A production agent with provider-specific tools, structured outputs, and evaluation gates cannot.

DeepSeek vs ChatGPT price difference

DeepSeek wins every text-price comparison; ChatGPT wins only when the bundled tools replace enough separate work to justify the fee. Pricing for both vendors was verified against their live pages on 29 July 2026.

Consumer and team cost

DeepSeek says its chat app is free, with no ads or in-app purchases. ChatGPT Plus is $20 per month, billed monthly, with no annual plan. ChatGPT Pro now has two levels: $100 for five times the Plus allowance and $200 for twenty times the Plus allowance.

ChatGPT Business costs $20 per user per month when billed annually or $25 on monthly billing, with a two-seat minimum. That makes the entry cost $480 for a two-seat annual commitment or $50 for one month on monthly billing. A ten-person team pays $2,400 per year on annual billing or $3,000 when the monthly price is annualized.

Those numbers do not make DeepSeek a free business deployment. They make its hosted chat free. A self-hosted V4 deployment still needs compute, an inference stack, security controls, logs, uptime, updates, and someone accountable when outputs regress.

The same API workload on both

The clean comparison is one fixed workload: 1,000,000 uncached input tokens plus 250,000 output tokens, a 4:1 mix that represents context-heavy summarization, extraction, coding, and agent work. The last column is calculated from the current vendor rates.

Normalized per 1,000 total tokens at that same mix, V4 Flash costs $0.000168, V4 Pro $0.000522, Luna $0.002, Terra $0.005, and Sol $0.01. Sol is 19.2 times the price of V4 Pro and 59.5 times the price of V4 Flash for the identical token volume. Even OpenAI's lowest-cost GPT-5.6 tier, Luna, is 3.8 times V4 Pro at this mix.

The gap is large enough to change product economics. A support classifier, document extractor, translation queue, or code-transformation pipeline that accepts V4 quality can run many more attempts within the same budget. A task that needs Sol-level reasoning may still be cheaper on Sol if V4 requires repeated retries, human correction, or a second model to verify the result.

The $20 crossover

At the 4:1 workload mix, DeepSeek V4 Pro does not reach $20 in API spend until about 38.3 million total tokens, composed of roughly 30.65 million input and 7.66 million output tokens. V4 Flash reaches $20 at roughly 119 million total tokens. GPT-5.6 Sol reaches the same $20 after only 2 million total tokens.

This is a budget crossover, not a product equivalence. A custom V4 chat wrapper at just under $20 of model spend still lacks the voice, images, memory, Deep Research, interface, and maintenance included in ChatGPT Plus. The calculation is useful for a solo technical builder who can provide those pieces and mainly needs text. It is not a reason for a non-technical user to build a chat product to avoid a subscription.

Cost per image exposes the capability gap

ChatGPT Plus includes image generation. If a designer or marketer allocates the full $20 subscription to 50 generated images in a month, the effective subscription cost is $0.40 per image. At 100 images, it is $0.20 per image. Those are allocation figures, not OpenAI's marginal API price, because the subscription also buys every other ChatGPT feature.

The current hosted DeepSeek V4 and API pages do not document a native image-generation endpoint. Its cost per native generated image is therefore not zero; the workload is unavailable. You would need a separate image model, another vendor relationship, and another bill. This is the limitation a text-token table hides.

Everyday work and research winner: ChatGPT

ChatGPT wins daily knowledge work because it can carry a task across more media and more steps without leaving the product. A founder can upload a spreadsheet, ask for analysis, turn the conclusion into an image, discuss it by voice, and preserve the context in the same workspace. DeepSeek handles the text and document portion at no subscription cost, then runs into the edges of its product.

For a solo operator writing emails, summarizing documents, checking code, or researching a straightforward question, DeepSeek is enough surprisingly often. Its free app includes web search and file text extraction. If $20 matters more than workflow polish, start there.

For a senior operator producing a board memo from a spreadsheet and a folder of source files, ChatGPT is the safer default. File analysis, broader reasoning access, image creation, and Deep Research reduce handoffs. ChatGPT Plus also documents up to 160 GPT-5.5 Instant messages every three hours before falling back to a mini model, although limits can change with system conditions. It is not unlimited, but the allowance is legible enough for normal individual work.

For research, separate "read these documents" from "find, evaluate, and cite current sources." DeepSeek's 1M API context is attractive when you already possess the corpus. ChatGPT wins when the assistant must search, work across files, use tools, and return a deliverable. Context length tells you how much a model can see, not whether it has the research workflow around it.

Training ten people on one managed environment is cheaper operationally than teaching them which separate search, image, storage, and automation tools to chain together. Coding and reasoning winner: ChatGPT for quality, DeepSeek for throughput

ChatGPT wins the quality ceiling; DeepSeek wins the cost floor. The right coding choice depends on whether your bottleneck is model spend or failed work.

Artificial Analysis, an independent model measurer, currently scores GPT-5.6 Sol at xhigh reasoning at 58 on its Intelligence Index and DeepSeek V4 Pro at max reasoning at 44. The index combines nine evaluations across professional work, coding, science, difficult knowledge, and long-context reasoning. These are attributed third-party measurements, not in-house test results, and they do not predict every repository. The 14-point gap is still too large to describe the models as equal.

That quality lead matters on long-horizon coding where an agent must inspect a repository, preserve constraints, use tools, change several files, and verify the result. A cheap wrong patch is not cheap after review and repair. For a funded founder or engineering team shipping production code, begin with GPT-5.6 Sol and measure down to Terra, Luna, or V4 only when the lower tier passes the same tests.

DeepSeek wins on high-volume, bounded work: generating test variants, translating code comments, classifying issues, extracting schemas, rewriting repetitive modules, or producing several candidate solutions for a separate evaluator. V4 Pro's normalized workload costs $0.65 against Sol's $12.50. You can afford more sampling and a verification pass before approaching the OpenAI bill.

DeepSeek also offers something OpenAI does not: open V4 weights. A team can self-host, fine-tune, or run behind its own network controls. That flexibility is a capability, but it is not the same as the free consumer app. Self-hosting V4 Pro, a model with 1.6 trillion total parameters and 49 billion active per token, is an infrastructure decision.

The practical rule is to set an acceptance test before choosing the cheaper model:

  • Use twenty to fifty representative tasks from your codebase.
  • Score correctness, tests passed, edits outside scope, reviewer minutes, and total tokens.
  • Count retries and verification calls in model cost.
  • Keep V4 when its total cost per accepted result stays lower.

For hosted business use, ChatGPT Business or the OpenAI API has the clearer default; for full infrastructure control, self-hosted DeepSeek wins. Consumer accounts on both sides require deliberate settings and careful data classification.

DeepSeek's privacy policy, last updated 10 February 2026, says the service may collect prompts, text and voice input, uploaded files, photos, feedback, and chat history. It says personal data may be used to improve and train its technology, gives users a right to opt out of training use, and states that hosted-service personal data is directly collected, processed, and stored in the People's Republic of China.

The same policy gives a concrete retention example: account, input, and payment personal data can be kept for as long as the account exists when needed to provide the service. That does not make DeepSeek uniquely careless. It does make the jurisdiction and retention model explicit enough that a US or European company should not paste confidential data into the hosted consumer app before vendor review.

For politically sensitive research, treat hosted-provider moderation as a coverage risk. DeepSeek is controlled in China and stores hosted-service data there, but this comparison did not run refusal tests and does not assign a censorship score. Verify geopolitical claims against primary sources and a second model rather than treating either assistant as an authority.

OpenAI's consumer position is not identical to its business position. The Plus help page says consumer conversations may be used to improve models and provides an opt-out. For ChatGPT Business and the API, OpenAI says inputs and outputs are not used for training by default. It also says qualifying API organizations can configure retention and request zero data retention, and it documents AES-256 encryption at rest and TLS 1.2 or higher in transit.

Self-hosting DeepSeek changes the data path. Prompts can remain on infrastructure you control, subject to the way you configure logging, telemetry, backups, access, and any external tools. This can beat either hosted product for a strict internal-data boundary. It also transfers security and compliance work from a vendor to your team.

Switching from ChatGPT to DeepSeek costs more than changing a model name

The sensible migration is usually a routed split, not a full replacement. Move cheap, repeatable text work to DeepSeek. Keep ChatGPT for the product features and hard tasks that do not travel.

Consumer switching cost

Your ChatGPT history can remain useful as an archive, but it does not arrive in DeepSeek as working memory, custom GPT behavior, projects, connected apps, or a tuned research workflow. Prompts can be copied. The surrounding system cannot.

The reverse is also true. DeepSeek lets users manage, copy, or delete chat history, but a history export is not an imported assistant identity. A model name and base URL can make a demo run; evaluation and fallback logic make production safe.

  1. Freeze the workload

    Collect representative prompts, tool calls, schemas, expected outputs, and failure examples before changing the provider. Include the difficult tail, not only happy paths.

  2. Build a thin provider adapter

    Keep model IDs, base URLs, reasoning settings, retries, and output normalization behind one interface. Do not let provider-specific fields spread across the application.

  3. Measure accepted-result cost

    Compare accuracy, reviewer time, retries, latency, and tokens. Use the $0.65 versus $12.50 workload only as the starting rate, then replace it with your observed accepted-result cost.

  4. Route instead of replacing

    Send classification, extraction, and bulk transformation to DeepSeek. Keep complex agents, multimodal input, and high-consequence work on ChatGPT/OpenAI until V4 clears the same evals.

  • You can route by task instead of asking one model to do everything.

The final decision rule

Default to ChatGPT, then earn the switch to DeepSeek with a measured workload. ChatGPT is the stronger product for everyday work, research, images, voice, managed teams, and the hardest reasoning. DeepSeek is the stronger economic component for text generation and the stronger control option when you can self-host it properly.

For an individual who only chats, writes, searches, and codes, start free with DeepSeek. Pay for ChatGPT Plus when images, voice, deeper research, or workflow continuity saves more than $20 of time each month.

For a developer, run the 1.25M-token comparison against your own eval set. If V4 Pro passes, the 19.2x rate difference is meaningful. If it fails and creates review work, use Sol for the hard tail.

For a company, let data handling decide before price. Hosted DeepSeek can be cheap and still be unbuyable under your policy.
